The solution
We built a Slack bot that searches across all internal knowledge sources and returns AI-synthesized answers with source links.
Architecture
- Weekly indexing: Docs from Notion and Google Drive get chunked and embedded into Pinecone (vector database)
- Query interface: Team members ask questions in Slack using a bot command
- Retrieval: Bot pulls the most relevant document chunks from Pinecone
- Synthesis: Claude generates an answer from the retrieved chunks
- Sources: Every answer includes clickable links to source documents
What made it work
Source citations built trust. This was the single most important design decision. People use the bot because they can verify answers. Without citations, adoption would have died within a week.
Slack as the interface. Zero behavior change required. People already live in Slack. Asking a bot is easier than opening five different search tools.
Confidence scoring. When the system isn’t sure, it says so. Low-confidence queries return “I’m not sure — check these related docs” instead of a hallucinated answer.
What went wrong
Outdated docs caused hallucinations. The first version would confidently answer based on outdated information. We added freshness weighting and flagged docs that hadn’t been updated in 90+ days.
PDF extraction was terrible. Many of our docs were PDFs with complex formatting. Raw extraction produced garbage. We had to preprocess PDFs before indexing.
Technical discussions needed better chunking. Our initial chunk size was too small for technical content, leading to out-of-context answers. We increased chunk size and added overlap for technical doc categories.
Results
